Google Ads or SEO: which one suits a small business in 2026
Published on by Tauro Lab9 min read
In short Google Ads brings visits straight away and takes them back when you stop paying; SEO takes months and then lasts, but nobody can guarantee first position. Decide with four numbers: what you want, by when, how much you can spend each month and what a customer is worth. In 2026, search in Italy also shows AI Overviews and AI Mode, where website content appears as a source but ads do not yet.
A paid ad can make the phone ring tomorrow. SEO, if it goes well, does it in a few months and then keeps going. They are two different ways of spending to be found, and the choice between Google Ads and SEO does not depend on which is better in general, but on what you need now and on what a new customer is worth to you.
To choose you need three things: to know how each one works, to do a sum on a sheet of paper, and to know how Google's results page has changed in 2026.
Google Ads or SEO: how each one really works
Google Ads
You pay to appear in the slots reserved for ads, labelled as such, usually above or below the ordinary results. You generally pay per click: if someone sees the ad and does not click, you spend nothing. You choose the searches, the area and the budget.
Position does not depend only on who bids most. Google decides it with Ad Rank, a score calculated at every search from six factors: your bid, the quality of your ad and landing page, the minimum thresholds, how competitive the auction is, the context of the search, and the expected impact of your ad assets and formats. A competitor who bids more does not necessarily win, and a clear landing page makes you pay less.
Two practical consequences. If you switch the ads off, the visits they bring stop that day. And you pay for the click even when the visitor lands on a slow or confusing site and leaves: before spending, check that the page says at once what you do and how to reach you.
SEO
SEO works on what Google shows in the ordinary, unpaid results and on the map for local searches. You do not pay for clicks. You pay for the work: clear copy, one page per service, a site that is fast on a phone, a well kept Google profile.
The real price is time. Google says that some changes take effect within hours and others can take several months, and that not every change has a visible effect. In return, what you build does not vanish when you stop paying, although it needs looking after. One thing to say at once: Google itself writes that nobody can guarantee first position and that if someone does, you should find someone else. The same page says that advertising with Google has no effect on your presence in the ordinary results.
The comparison in one table
| Aspect | Google Ads | SEO |
|---|---|---|
| When visits arrive | Straight away, as soon as the campaign starts | After weeks or months, with uncertain timing |
| What you pay for | Generally the clicks, plus whoever manages the campaign | The work on your site and profile, not the clicks |
| If you stop | The visits from ads stop | The work stays, but needs keeping up to date |
| Control | High: switch on, switch off, change area within days | Lower: Google has the last word |
| Where you appear in 2026, in Italy | In the ad slots; not yet inside AI Overviews and AI Mode | In the ordinary results, on the map and, as a cited source, inside AI Overviews and AI Mode |
| What you need | A budget and a clear landing page | Patience and a well kept website |
The sum to do on paper before you spend
Write down four numbers: what you want (calls, quotes, sales), by when, how much you can spend each month without losing sleep, and what a new customer leaves you on average. With those four the choice is almost always clear.
Then the ads sum: cost of a click, times the clicks needed to get an enquiry, times the enquiries needed to win a customer. The result is what a customer from ads costs you. With invented numbers, purely to show the mechanism: 2 euro per click, 20 clicks per enquiry, 4 enquiries per customer make 160 euro per customer. If a customer leaves you 150 euro, you lose; if they leave you 900, the ad pays for itself. Your real numbers only come from a few weeks of testing with a small budget: click costs vary by sector and area, and nobody can tell you them precisely in advance.
If whoever proposes the campaign does not ask what a customer is worth to you, they cannot know whether the campaign pays. Ask them.
What changed on Google's results page in 2026
Since March 2025 Google has shown AI Overviews in Italy too, the AI-written summaries above the results, and since October 2025 AI Mode has been available in Italian, the tab where you ask a whole question and get an answer with links to its sources. Two things matter for anyone choosing.
- To appear in there, Google says no additional requirements apply: an indexed page, helpful content, no special files or markup. Good SEO work is the same as before, and it serves this purpose too.
- Ads inside AI Overviews and AI Mode, according to the Google Ads help page consulted at the end of October 2026, are available in a list of countries (United States, Australia, Canada, India and others) and in English. Italy is not on it, although Google notes that expansion continues. Today, in Italy, your ads sit in the classic slots.
In plain terms: if someone asks AI Mode for 'a plumber in Moncalieri who works on Saturdays', the answer is built from website pages and Google profiles, not from ads. That shifts some weight towards SEO and the profile, especially for long questions. It takes nothing away from ads for the person who types 'plumber Moncalieri' and wants a phone number now.
When Google Ads makes sense
- you need enquiries within a few weeks;
- you have a time-limited offer, an event or a season to catch;
- you sell something people search for urgently and want to appear at once;
- you want to find out whether a new service interests anyone before fixing the whole website.
It does not make sense when the sum on paper does not add up, or when the landing page is not ready: in that case you are paying for clicks to send people away.
When SEO makes sense
- customers search with predictable words, such as the service and the town;
- you cannot or do not want to keep a monthly spend running;
- you want a website that keeps bringing enquiries without paying for every visit;
- you already have a decent website and want it found more often, including by AI answers.
It is not worth waiting for SEO if you need work within a few weeks, or if your market changes so fast that you will be selling something else in a year.
Using both: an order that makes sense
- Sort out the website and the Google profile. Both approaches need them: they are the landing page for ads and the base for SEO. If the site is slow, look at the Core Web Vitals first.
- If you need work now, start with ads on a few precise searches and a small area. Every week, check which searches triggered them and remove the ones that have nothing to do with you.
- Meanwhile work on SEO: one page per service, copy that answers real questions, profile and reviews in order.
- After a few months, check in Search Console, Google's free tool, which searches bring enquiries even without an ad. Where SEO has caught up, you can spend less.
Questions to ask whoever proposes them
Google itself suggests them for anyone hiring an SEO, and they work just as well for whoever proposes ads:
- can you show me examples of previous work?
- what results do you expect, in what timeframe, and how do you measure them?
- will you tell me every change you make to the site, and why?
- what experience do you have in my industry and my area?
If someone guarantees you first position, Google says to find someone else. The same goes for anyone promising a number of customers from ads before seeing your figures.
Four answers to write down before you spend
Before deciding, write the four answers on a sheet of paper: what you want, by when, how much you can spend each month and what a customer is worth. Then do the click sum with your sector's numbers as soon as you have them. With that in hand, the choice between ads, SEO or both is yours, not the seller's.

Frequently asked questions
Can I run Google Ads myself?
Yes, opening an account is easy. The risk is spending before you have learned. Start with a small budget, a few searches and a narrow area, and check every week which searches your ads appeared for: you often find paid clicks on words that have nothing to do with you.
Do ads push my website up in the ordinary results?
No. Google says advertising with it has no effect on your presence in the ordinary results. Someone who saw your ad may later search for you by name, but that is an effect on awareness, not on ranking.
If I reach the top with SEO, do I stay there?
Not for ever. Your position changes with what competitors do and with Google updates. That is why SEO is not done once: it gets checked and updated over time, and a site left untouched for two years usually slips.
Do AI Overviews take visits away from me?
They can take some away for questions the summary answers on its own, and bring some for questions where your site is cited as a source. Google publishes no per-site data, so watch Search Console: if clicks fall while impressions hold, that is a signal. There is no trick: the pages cited are the ones that answer a precise question well.
